More than 120 mergers and acquisitions (M&A) leaders convened at the 17th Annual Merger Integration Forum in Amsterdam to discuss the evolving landscape of M&A best practices for integration. While technology and artificial intelligence dominated the agenda, one message resonated throughout: even as artificial intelligence (AI) transforms our industry, people remain at the heart of M&A success.

AI is no longer a futuristic concept; it is actively reshaping how organizations approach M&A. Amid the hype and headlines, it's clear that AI will redefine how we execute deals, manage risk and create value. But what does that look like in practice? Recent discussions among industry leaders shed light on both opportunities and cultural shifts required to make AI a true strategic partner.

What is changing in the M&A landscape?

The world of M&A is in flux. Technology, tightening regulations and volatile markets are reshaping how deals are sourced, structured and integrated. Today's dealmakers face mounting pressure to deliver synergies faster, all while navigating increased cross-border complexity, regulatory scrutiny and economic uncertainty.

In this challenging environment, the value of community has never been greater. Forums like these provide a vital space to exchange ideas, share best practices and learn from diverse experiences across industries.

Leaders from pharma, technology, energy and manufacturing contributed insights on every stage of their integration lifecycle, from compliance and risk management to post-merger optimization. The sessions underscored a collective drive to master both the art and science of integration.

The next leap forward

The AI buzz is inescapable, bringing both excitement and uncertainty. Amid the hype and headlines, it's clear that artificial intelligence will reshape how we execute deals, manage risk and create value. We heard about leaders looking for AI to be a strategic partner, beyond just saving time, they want real insights and quicker, more accurate data so decisions can be swift especially in an M&A environment where delays can mean lost talent and money.

Another key theme was around AI's ability to act as a deal team member, collaborating, summarizing and most importantly, bringing back learnings for the next deal: "From origination all the way through post-closing integration, there is a role for AI to assist, collaborate and capture insights for future deals."

There are quick wins like embedding lessons learned into AI agents for analysis: "The analysis portion of AI is something that's really easy to step into."

AI and cultural integration in mergers

Several voices underscored the cultural transformation required. Leaders need to inspire a culture of experimentation before it is too late, to capture the early movers advantage.

To inspire this entrepreneurism, colleagues could be recognized for contributions to AI advancement, rather than rewarding presenteeism. If someone can do a full day's work in less time, it frees up bandwidth to solve more complex problems.

The cultural shift we need is to have AI as a trusted partner. It's called co-pilot and not pilot for a reason; the human element of AI is really important.

As I shared in my opening remarks at the forum, my personal journey with AI began with many failed attempts at basic prompts. Much like M&A itself, success with AI requires persistence and adaptability.

Why people-first strategies matter in AI-powered M&A

Even as AI-native platforms and intelligent learning loops become more prevalent, one truth endures: M&A is fundamentally about people, those who craft the deals, lead the integrations and whose lives and careers are impacted by change.

AI can help us anticipate challenges, streamline execution and measure success. But it's the human mindset, curious, resilient and growth-oriented, that ultimately drives lasting transformation.

How to embrace AI-driven change in M&A

The key takeaway from this year's forum is clear: Embrace the change curve. The future belongs to those willing to learn, adapt and persevere through setbacks. AI won't replace M&A leaders, it will empower those ready to lead in new ways.

Let's harness this momentum to challenge assumptions, share experiences and build smarter, more human-centric integrations. The opportunities before us are vast, and the tools are powerful, but it is our people who will unlock AI's true potential in M&A.
